Before go-live.Know what will land.

We work with your experts and technical team, so the build fits the people who will use it.

You may be here if

Pick the line that sounds like your project.

  • The system is being configured for the process on paper, without the people who do the real work.
  • Your experts are short of time, and nobody is turning their input into decisions.
  • Nobody can yet say what will land with your users, and what will not.

What we do

Before go-live

Five jobs, done with your experts and your technical team.

  • Know your usersAudience profile for every role: tasks, shifts, skills and what they do today.
  • Work with your expertsWe gather and reconcile expert input and feed it into configuration decisions.
  • Test it as your users willWe take part in testing with real tasks and report what users cannot do.
  • Report what will landAn adoption report by role: what will land, what will not, and what to change.
  • Design the learningA blended plan for every role, built on the configured system.

What you receive

Plain English, with no technical jargon. Everything is handed over to a named owner in your business.

  • An audience profile for every role
  • A record of expert input and the decisions it fed
  • Test findings in plain language: what users could not do
  • An adoption report by role: what will land, what will not
  • A blended learning plan for every role
  • Everything handed to a named owner in your business

What we delivered

A UK water company: three enterprise platforms replacing a spreadsheet system

Problem

A legacy spreadsheet system for workforce management was being replaced by three enterprise platforms. Field teams and managers were both against the change.

What we did

Mapped the existing processes end to end with a newly appointed subject expert, built the course from scratch, and delivered face to face and in the field.

Result

A smooth move to all three systems. We were then asked to extend the programme to external contractors.

More detail

A plan, the questions buyers ask, and the method behind it. Open what you need.

An illustrative plan

Step one: a go-live readiness check

A fixed-scope check, done before you commit to a full programme. It shows where your people will get stuck while there is still time to fix it.

Who it is for. Programme directors and the leads for the teams going live.

What you get

  • A gap list per role, in plain language, for your programme board and implementation partner.
  • A readiness score per role that you can report every week.
  • A recommended programme plan, sized to your date and user base.
  • A read-out to your programme board.

What we need from you

  • Access to a test environment that matches the live configuration.
  • Two or three people per role who do the real job.
  • A sponsor with the authority to act on the gap list.
  • Fixed fee, agreed before work starts.

What it is not

We do not configure or fix your systems. We find the gaps and hand them to whoever owns the configuration. Whether they get fixed is your programme’s decision.

Why people work around a system

This is a hypothesis from programmes we have worked on, not a finding. We cite no study for it.

Fear

People worry about making mistakes in front of others, or about what the change means for their job.

What we do. Safe practice before go-live, and plain answers to the questions people are really asking.

Loss of status

Experts in the old way become beginners in the new one.

What we do. Involve them early, as testers, super-users or trainers.

Distrust

Second-hand stories about the system spread before anyone has used it.

What we do. Show the system doing their real work, and correct the stories directly.

Overload

The change lands on top of a full workload.

What we do. Short, task-based learning they can use at the point of need.

What a programme lead asks

Isn’t this already in my implementation partner’s scope?

It may be, and we do not duplicate it. Partner work tends to cover the system as designed. We check whether your people can do their jobs in the system as configured, independently of whoever built it.

Do you configure or fix the systems?

No. We log configuration gaps and hand them to the owner. Our work follows the configuration you have.

Who does the work?

A small team of qualified practitioners with a named lead, who stays the same from the first check to handover. The lead has over 20 years across regulated UK sectors.

How is it priced?

The readiness check is a fixed fee, agreed before work starts. Everything after it is quoted against your scope, as a fixed price or on a time basis.

What if the date moves?

We re-plan with you. The plan follows your go-live date, not ours.

The method behind it

Two published models, used together. We say why we chose each over its alternatives, and where the choice is our own judgement.

How we sequence the work: ADDIE

Analysis, Design, Development, Implementation, Evaluation. Florida State University’s Center for Educational Technology developed it in 1975, working with the US military. Source: Wikipedia: ADDIE model

Alternatives. Dick and Carey, the Kemp model, rapid prototyping.

Why ADDIE. Each phase ends in a deliverable that a named owner in your business can sign off. Programme boards ask for that.

The cost. The original model finishes each phase before the next starts, which is slower than rapid prototyping. That is the price of a sign-off at every phase.

How we sequence the change for people: ADKAR

Awareness, Desire, Knowledge, Ability, Reinforcement. Jeff Hiatt of Prosci developed it from research between 1994 and 2002 across more than 700 organisations. It is a model for individual-level change. Source: Knowledge Train: the ADKAR model

Alternatives. Lewin, Kotter, Kübler-Ross, Satir and Senge. Kotter’s model works at organisation level.

Why ADKAR. It sequences what each role needs, role by role. Our adoption report is written by role.

What is our judgement, not a finding

Using the two together is our judgement. We have not tested the pairing against outcomes, or against the alternatives. Treat it as a hypothesis. What we can show is what we delivered.

For bid evaluators
  1. You tell us what is going live and when.
  2. We send a scoped proposal.
  3. You decide. Nothing starts until the scope is agreed in writing.
